近年来,随着智能手机、移动互联网的普及应用,新兴技术深刻改变了商业银行的服务和运营模式,为金融服务覆盖更大范围的人群和企业提供了基础条件,技术进步为优化金融服务体验、强化风险控制、提升运营效率等方面,提供了强有力支撑。然而,新兴技术与银行业务应用融合,带来业务快速增长的同时也引发了不少问题,技术的不稳定、创新应用带来新产品、新模式也蕴含着各类风险。面对着用户习惯的快速变化、跨界者竞争态势增强、经济进入新常态以及监管态势趋严等新形势,数字化是实现商业银行转型升级实现高质量发展的重要抓手。商业银行数字化转型是利用各类技术以及资源,提升资金融通两端信息传递效率,解决信息不对称风险,降低金融交易双方信任以及银行自身运营成本,改进整个商业银行体系的运行效率。中国商业银行数字化转型战略以赋能为核心内涵,数字化转型的战略目标是银行业务数字化,以服务实体经济,有效解决信息不对称,提升资金融通效率为主线。本文首先在回顾中国商业银行数字化的历程与时代背景的基础上,从国内和国际两个视角,分析商业银行数字转型的典型案例,梳理了数字化转型的两类实践模式以及转型成功的八大关键经验和能力要素,然后基于商业银行数字化的现状分析和未来机遇挑战,重新审视数字化转型的战略内涵以及目标定位,最后提出商业银行数字化转型战略的实施路径。在中国,商业银行数字化转型应当结合银行自身的资源禀赋,构筑八项关键要素能力,顶层转变以用户为中心的思维,实现数字化转型价值重建和行为再造;中间层透过产品和服务的差异化,建立精益的客户流量经营能力、高效的运营支撑能力以及变革金融风险控制范式,通过跨界融入生态的方式搭建银行数字化服务新模式,匹配数字时代快速变化的用户需求,实现金融服务价值交付;底层构筑生态化的组织管理体系,以及技术与业务应用融合的技术管理能力予以支撑。实践数字化转型的过程,是建立和改造商业银行自身数字化基因的过程、是建立与技术相适应的战略、组织和管理能力的过程、是技术重塑商业银行业务价值链的过程。数字化转型实施的路径,遵循从思维转型、战略转型、架构转型、业务模式转型的方法论,实现产品与技术融合重塑金融服务、产品与场景融合明确发展方向、产品与数据融合实现数字化银行,不断回顾总结数字转型战略目标要素的达成状况,形成可持续的业务与技术促进增长的局面。
In pace with the popularization of mobile internet in the past ten years, financial service has been profoundly changed by the emerging technologies. The integration of emerging technology and banking business has brought about rapid business growth but also caused many problems. The instability of technology and innovative application have brought about new products and new models, which also contain various risks. Digitalization is an important starting point for the transformation and upgrading of commercial banks to achieve high-quality development. The goal of the digital transformation of commercial banks is to deploy various technologies and resources to improve the efficiency of information transmission, reduce transaction and operating costs, and then improve the operating efficiency of the entire financial system. The process of practicing digital transformation includes setting enterprise‘s digital goal and strategy, establishing organizational and technical capabilities, and adopting technology to reshape the financial business value chain. The essential meaning of digital transformation is enabling, and the goal is making the financial services digitalized.This paper firstly analyzes typical cases of digital transformation of commercial banks from both domestic and international perspectives, sorts out two types of practice modes and eight key capability factors for successful transformation. After analyzing the new situation of China‘s economy, this paper puts forward the general methodology and path of digital transformation for commercial banks.In China, to achieve the success of digital transformation, commercial banks should combine their own resource advantages with the changing environment to set up the transformation strategy. The path to implement the digital transformation strategy of commercial banks should follow the methodology of changing the way of thinking, business goal transformation, organization management mechanism transformation, business model transformation and periodic assessment to form a closed-loop transformation process to reduce the risk and promote a sustainable growth.
